01Stage 1

Executive alignment & vision

Every successful AI transformation starts at the top. Before investing in tools, data, or training, an organization needs its leadership to agree on why they are pursuing AI, what business outcome they expect, and how they will measure success. Without this alignment, AI projects become disconnected experiments that compete for resources and deliver conflicting signals to the organization.

The evidence is clear: Shopify's CEO mandated “prove AI can't do it before hiring.” Duolingo declared an “AI-first” policy that reshaped its entire product roadmap. In both cases, executive conviction preceded technical execution. Yet 42% of companies abandoned most AI initiatives in 2025 (S&P Global), primarily because leadership expectations were misaligned with organizational readiness.

The first task is to move the decision-maker from 'I don't know where to deploy AI' to 'I understand what I want.' I invented a top-level metric: ARR per employee. Revenue divided by headcount. Can we influence revenue short-term? Probably not. So we influence the denominator - not by firing, but by stopping the need to hire.

AI governance & policy

4-6 weeks

Once leadership is aligned, the next step is to create the rules of engagement. AI governance is the framework that defines what your organization can and cannot do with AI - which tools are approved, what data can be used, who oversees AI-generated outputs, and how incidents are handled. Governance is not bureaucracy - it is the guardrail that enables speed.

Without governance, organizations face three risks simultaneously: regulatory exposure (EU AI Act penalties reach EUR 35M or 7% of global turnover), reputational damage from AI failures, and shadow AI sprawl where employees use unapproved tools with company data. McKinsey's “AI at Scale” report found that organizations that delay governance face 3x longer scaling timelines - because they end up retrofitting controls onto systems already in production.

AI readiness assessment

With executive alignment and governance in place, organizations need an honest answer to a simple question: where do we actually stand? An AI readiness assessment provides the diagnostic foundation for every subsequent investment decision. It prevents two common mistakes: overestimating capabilities (leading to failed pilots) and underestimating capabilities (leading to missed opportunities).

Assessment happens at two levels. At the organizational level, it evaluates strategy, data, technology, people, processes, and governance maturity. At the individual level, it maps each employee's AI skills - from basic literacy to advanced prompt engineering. Together, these assessments create a clear picture of gaps and strengths that shapes every stage that follows.

04Stage 4

Use case discovery & prioritization

This is where AI strategy becomes concrete. Use case discovery is the process of identifying specific, measurable opportunities where AI can create business value - and then ranking them by impact and feasibility. The goal is not to find every possible AI application, but to find the 2-3 that will deliver the fastest, most visible results.

BCG's 2025 “AI at Scale” report recommends task-level analysis rather than role-level replacement: break every job into specific tasks, then identify which tasks AI can meaningfully improve. This approach avoids the political minefield of “AI replacing jobs” and focuses on practical productivity gains that employees can see and appreciate.

Data foundation & infrastructure

AI is only as good as the data it works with. This stage addresses the most resource-intensive part of any AI initiative: making sure your data is clean, accessible, and structured for AI workloads. AI upskilling & education

Tools without training are shelfware. Only 14% of frontline employees have received any AI training (BCG, 2025), yet AI skills in AI-exposed roles evolve 66% faster than in non-exposed roles (PwC AI Jobs Barometer). This skills gap is the single largest barrier to AI adoption at scale. Organizations that invest in education before deploying tools see dramatically higher adoption rates.

Effective AI education is not a one-size-fits-all program. A C-suite executive needs to understand AI strategy, governance, and ROI metrics. A knowledge worker needs prompt engineering and tool proficiency. An engineer needs AI-assisted development and MLOps skills. Warning from practice

AI champions network

Training teaches skills, but champions drive adoption. An AI champion is an employee who goes beyond using AI tools - they advocate for AI within their team, share shortcuts, run experiments, and translate corporate AI strategy into daily practice. McKinsey reports organizations with champion programs see significantly higher pilot-to-production conversion rates.

The reason is straightforward: people trust peers more than PowerPoints. When a finance analyst shows her team how she cut a weekly report from 4 hours to 20 minutes using AI, that demonstration is worth more than any corporate training deck. Champions create social proof, reduce fear, and build momentum from the inside out.

Pilot programs & quick wins

This is where strategy meets reality. A pilot program takes a prioritized use case from Stage 4 and tests it under real conditions - with real users, real data, and real KPIs. The goal is not to “experiment with AI” but to deliver 2-3 validated wins with measurable business value that justify scaling investment.

Most pilots fail not because the AI underperforms, but because the pilot was never designed to succeed. Common failure patterns: unclear KPIs, no baseline for comparison, no assigned owner, and no defined path from pilot to production. A well-designed pilot has a clear scope, measurable success criteria, a champion who owns the outcome, and a go/no-go decision date.

Case studies

Duolingo

Declared “AI-first” for content creation. Result: 148 courses in 12 months vs. 100 in 12 years. Key principle: “constructive constraints” - automate before requesting headcount.

Klarna (cautionary)

AI replaced 700 FTEs in support, saving $40M. But customer satisfaction dropped significantly, prompting re-hiring in mid-2025. Automation without upskilling backfires.

09Stage 9

Scaling & operationalization

3-6 months

A successful pilot proves that AI can work. Scaling proves that AI can work reliably, consistently, and across the organization. These are fundamentally different challenges. Fewer than one in four leaders successfully scale AI beyond pilots (McKinsey). The most common failure mode is “pilot purgatory” - dozens of experiments, none industrialized.

Scaling requires a different mindset than piloting. In a pilot, you optimize for learning. In production, you optimize for reliability, monitoring, and maintainability. The demo-to-production gap is enormous: a model that works 90% of the time in a demo fails catastrophically at scale because the remaining 10% becomes thousands of daily errors.

You shouldn't stuff everything into one engineer. If you have important tasks flowing - separate responsibilities. Like a conveyor: each piece gets done more efficiently when people specialize.
